Lead scoring should be your sales team's best friend. Usually it's their biggest frustration.
After auditing 30+ HubSpot portals, I've found the same seven mistakes in almost every implementation. Here they are, with the fix for each.
Mistake 1: Scoring everything equally
Opening an email is not the same as visiting the pricing page. Most portals give 5 points for an email open and 5 points for a pricing page visit. Weight by intent signal, not just activity. Pricing page = 25 points. Email open = 2.
Mistake 2: No negative scoring
A lead that hasn't engaged in 60 days should lose points. A competitor visiting your site shouldn't score at all. Add decay rules: -5 points per 30 days of inactivity. Add exclusion rules: competitors, students, job seekers get score = 0.
Mistake 3: Too many score levels
If your scoring model has 15 tiers, nobody will use it. Three tiers is enough: Cold (0-30), Warm (31-70), Hot (71+). Map these to HubSpot lifecycle stages and let sales focus on Hot.
Mistake 4: Scoring form fills without qualifying the form
A newsletter signup is not the same as a demo request. Score by form type: Newsletter = 10, Content download = 20, Demo request = 50, Contact form = 40.
Mistake 5: Ignoring fit scoring
Behavioral scoring (what they do) without fit scoring (who they are) gives you engaged leads that can't buy. Add company size, industry, and job title to the model. A VP of Marketing at a 200-person SaaS company gets +30 fit points before they do anything.
Mistake 6: Never recalibrating
Your scoring model on day one will be wrong. Review it quarterly. Pull your closed-won deals and check: what score were they at when sales accepted them? If most closed deals had a score of 45 but your threshold is 70, lower it.
Mistake 7: No alignment with sales
If sales doesn't trust the score, they'll ignore it. Build the model with sales, not for sales. Run a monthly 15-minute sync: 'Here are the leads we scored as Hot. Did you agree? What did we miss?'
Quick fix checklist
- Review your current point values — does pricing page score higher than email open?
- Add negative scoring rules for inactivity and disqualified contacts
- Simplify to 3 tiers: Cold / Warm / Hot
- Separate behavioral score from fit score
- Schedule quarterly recalibration
- Book a 15-min monthly sync with sales
